Identified a critical resource inefficiency in multi-channel marketing, pivoted to a single-channel strategy based on performance data, then uncovered a high-intent customer insight through interviews — resulting in a 4.2× increase in conversion rate.

1. Background & Problem

JSCODE is a coding bootcamp targeting non-majors — primarily job-seeking university students looking to enter the tech industry. After joining as a marketing intern, I identified a structural inefficiency in the existing marketing setup: the team was operating across multiple channels simultaneously.

Running multiple channels sounds like broader reach, but for a small team it created a compounding problem. Each channel demands channel-native content — what works on Instagram doesn't work on YouTube or blog. With limited headcount, producing quality content for every channel was impossible, resulting in diluted output everywhere and strong performance nowhere.

2. Strategy

The strategic hypothesis was straightforward: concentrate all resources on the single channel with the best existing performance, produce higher-quality content for it, and measure the CVR impact.

Using granular inflow data from existing campaigns, Instagram consistently showed the highest conversion efficiency relative to content production cost. The decision was to pivot fully — shut down active content production on other channels and redirect the entire team's output to Instagram.

But channel concentration alone wasn't the full answer. The next question was: what to say. To answer this, I conducted customer interviews with prospective students to understand their actual decision-making drivers.

A clear insight emerged: students didn't just want to "learn coding" — they wanted to learn the specific tech stacks used at companies they wanted to join. The aspiration wasn't generic skills; it was a concrete path to a specific employer.

4. My Role

  • Analyzed existing campaign inflow metrics by channel to build the case for concentration
  • Proposed and led the channel pivot decision — from multi-channel to Instagram-only
  • Planned and conducted customer interviews to identify unmet motivations
  • Translated the "company tech stack" insight into a concrete campaign messaging framework
  • Restructured promotional content and CTA copy around the new value proposition
